Step 3: Implement

Once buy-in is achieved with key stakeholders and the team responsible for driving this plan is identified, you are ready to take action. The goal in this step is to prepare and deliver upon the next milestone (i.e. a realistic body of work for the given quarter). As the change management team, you should set the example for agile ways of working by executing on the expansion plan following the same practices you expect the teams to.
  • A repeatable implementation pattern for rolling out new practice and tools includes:
    • Verify new practices and update the operational process
    • Verify tools to support changes
    • Document training on the new practices and the tools to enable the jobs to be done
    • Experiment with a pilot group for new changes
    • Assess the outcome and establish governance for new standards
    • Establish a rollout calendar to implement change across all remaining groups

Training on both practices and tools is critical to accelerating on a given expansion plan. Ask yourself these questions:
  • Do I have the right champions involved to define and enforce standards that will stick?
  • Do I have the appropriate tools to support your current level and next level of scale?
  • Do I have the expertise to evaluate and configure new and existing tools?
  • Do I have the expertise and resources to train everyone and maintain the material over time?
As the maturity of your organization continues to evolve, expect to leverage existing tools in different ways and adopt new tools along the way. This is where outside coaching and implementation services can be valuable to bring in ready solutions while you drive the overall expansion plan.
